The VM starting is only one of those checks.

Picture the moment after a cutover. The application starts. Health checks pass. Traffic reaches the new environment. The project plan has a green milestone.

Then comes the less comfortable question: who owns the first production alert?

The answer should already be in the plan. Not in the memory of the engineer who stayed late. Not in a temporary chat channel that will go quiet next week.

The first article in this series covered what should move. This one covers what needs to be true before a migration can reasonably be called done.

Start with the Work the Business Needs to Do

Infrastructure tests answer useful questions. Is the VM reachable? Is the process running? Can the load balancer see a healthy target?

They do not tell you whether an order completes, a report reconciles, or a scheduled job reaches its downstream system.

For each business service, agree who signs off and what they will test. Record the expected result, the evidence, and the threshold for stopping. If acceptance means something different to the infrastructure team and the application owner, resolve that before the migration window.

Move Dependencies, Not Convenient Server Batches

A server list makes it easy to divide work into batches. An application can make that division unsafe.

Its database may be elsewhere. Authentication may still depend on an on-premises directory. A nightly transfer may rely on a firewall rule nobody has changed in years.

Define move groups around relationships that must remain intact. Then sequence them into waves that account for business calendars, engineering capacity, connectivity, and recovery. Google’s migration-wave guidance treats architecture, business considerations, and operations as planning inputs, not just workload counts.

In AAIC’s selective application-modernization engagement, the starting point was a B2B software environment with 120 VMware workloads. The treatment was not “containerize everything.” It combined compatible VM destinations, selected containers and managed services, and retained systems.

That distinction matters. A migration wave should not quietly become an application rewrite without a separate owner, scope, and acceptance plan.

The cutover date is a milestone. These are the acceptance gates.

Dependencies understood
Application, data, identity, network, and batch connections are accounted for.

Business workflow tested
Owners validate the work customers and internal users actually need to do.

Data reconciled
Writes, transactions, and recovery paths have an agreed source of truth.

Recovery demonstrated
Restore and rollback procedures have evidence, owners, and decision deadlines.

Operations accepted
Monitoring, access, runbooks, escalation, and cost ownership are handed over.

Source retirement approved
Decommission only after acceptance, recovery, and retention obligations are met.

Rollback Changes When the Data Changes

Before the destination takes writes, returning traffic to the source can be relatively straightforward. Afterward, the old database may no longer represent the business.

“We can point DNS back” is not a complete answer when transactions have happened on the other side.

Record the last safe rollback point, the person who can call it, and the data-reconciliation procedure. Decide when forward recovery is the safer option. Test the restore path and the time it takes; replication status alone does not prove recoverability.

AWS’s cutover guidance explicitly separates rollback without new data from recovery after data has changed. That is a design question to settle in rehearsal, not on an incident bridge.

Give Operations Something They Can Actually Accept

A handover document is useful only if the receiving team can use it.

Before acceptance, walk through the service with the people who will support it. Verify production access through the approved process. Trigger a safe test alert. Find the relevant logs. Follow a runbook. Confirm how to reach the application owner and the vendor when needed.

Include backup and restore evidence, patch ownership, deployment and rollback procedures, incident escalation, and cost ownership. A hybrid service also needs a clear boundary between cloud support, retained infrastructure, application engineering, and external providers.

AAIC’s Day-2 hybrid-operations case study covers that operating problem. Our CloudOps, DevOps, SRE, and FinOps work sits alongside OpsRabbit-assisted investigations. OpsRabbit helps assemble and correlate evidence from connected systems. Engineers review the findings and own the operational response.

Watch OpsRabbit in action: From Alert to Root Cause in Minutes.

More dashboards cannot compensate for an unresolved owner.

Watch the First Real Business Cycle

The service may behave normally during the first hour and fail during the first backup, batch run, or reporting cycle. Choose the stabilization period around the workload, not a convenient date in the project plan.

AWS’s post-cutover guidance calls for stakeholder-aligned monitoring and a workload-appropriate support period. A service with an infrequent business cycle needs deliberate validation of that cycle.

Keep the migration team available under an agreed handover arrangement. Record open defects, residual risks, and who accepts them. Use the findings to improve the next wave rather than treating every migration as a fresh experiment.

Decommission by Evidence, Not by Calendar

Source retirement deserves its own approval. Confirm that rollback obligations are closed, dependencies have been removed, records are retained appropriately, and backup access still works.

Then verify that infrastructure and licensing costs actually stop where the business case expected them to. Otherwise, a technically successful move can leave two operating environments and one disappointing financial result.

The VMware Workload Decision Guide brings these checks into a reusable register. It connects the original workload decision to acceptance and ongoing ownership.

The cutover date still matters. It is simply not the finish line by itself.

VMware Renewal Coming Up? Decide What to Keep Before You Decide Where to Move

Before renewing VMware or choosing a replacement, assess the workloads, compare the full cost of staying and changing, and establish who will operate the result.

The renewal quote tells you what staying will cost. It does not tell you what leaving will cost.

That is where a difficult infrastructure decision often begins. Finance wants a credible alternative. Engineering wants to avoid a rushed move. Application owners want their systems left alone until someone explains what changes for them.

Opening a cloud calculator feels like progress. But which servers belong in it? The idle reporting instance? The database supporting three applications? The plant system whose vendor only supports its current configuration?

Until those questions have answers, the calculator is pricing an assumption.

The Deadline Does Not Choose the Destination

A support milestone, contract renewal, or hardware refresh can set the clock. None tells you where an application belongs.

Broadcom lists October 11, 2027 as End of Service for ESXi 8.x, vCenter Server 8.x, vSAN 8.x, NSX 4.x, and VCF 5.2.x. Check the product-specific lifecycle notice against your versions and contracts. VVF for VDI follows a separate lifecycle. This is not a universal deadline for every VMware deployment.

The deadline may change your sequence. It should not replace the assessment.

Find Out What You Actually Need to Keep

A VM inventory is useful. A migration plan needs more: the application it supports, a business owner, dependencies, observed demand, support constraints, and recovery requirements.

An apparently quiet server may run a month-end job. A small database may sit behind a critical customer workflow. Low utilization is a reason to investigate, not permission to switch something off.

Give each workload a documented treatment. Retain it where constraints justify staying. Retire it when ownership and retention checks allow. Rehost compatible applications, adopt managed services selectively, and reserve architectural changes for work with a clear payoff.

One environment. Six workload decisions.

Keep
Retain where business or technical constraints justify it.

Rehost
Move compatible applications without a redesign.

Replatform
Adopt managed services with targeted changes.

Modernize
Change architecture where the benefit warrants it.

Retire
Remove systems after ownership and retention checks.

Investigate
Resolve missing evidence before choosing a path.

The sixth path matters. If nobody can explain a dependency or confirm a licensing constraint, record Investigate with an owner and next action. Uncertainty belongs in the plan, not underneath a confident-looking estimate.

What Changed in a Manufacturing Engagement

Applied AI Consulting (AAIC) worked with an anonymous industrial manufacturer whose VMware environment covered 186 VM workloads, 72 TB of storage, and more than 40 applications.

The decision register did not say “move 186 VMs.” It identified 82 for rehosting, 31 for replatforming, 24 for modernization, 27 for retention, 14 for retirement, and eight for investigation.

Twenty-three workloads were rightsized before placement. They were a subset of the rehosting group, not additional workloads. Plant constraints also mattered: some systems had reasons to remain close to their existing operating environment.

The engagement achieved 30% lower infrastructure total cost of ownership (TCO) over 3 years. That result belongs to this engagement; it is not a forecast for another company. The useful lesson is the process: remove unnecessary work and choose suitable treatments before committing to migration.

Read the manufacturing migration case study for the workload breakdown, six migration waves, and operational approach.

Compare Two Operating Models, Not Two Price Lists

The current infrastructure cost and the proposed cloud bill rarely cover the same things.

On the current side, account for licensing, hardware refresh, facilities, backup, recovery, monitoring, and operational effort. On the destination side, include compute, storage performance, data transfer, connectivity, security, support, and the engineering needed to run it.

Then add the transition: discovery, testing, migration delivery, temporary dual running, reconciliation, training, and decommissioning. Separate one-time costs from recurring costs. Use the same comparison period.

Test the assumptions that could change the answer. What if fewer applications can retire? What if a database requires a different license? What if one plant system must remain on-premises through another renewal?

Microsoft’s Azure Migrate assessment guidance distinguishes readiness, performance-based rightsizing, and target resource costs. Those estimates inform the business case; they do not replace its wider operating assumptions.

Choose the Destination After the Workload Decision

AWS, Azure, Google Cloud, and retained infrastructure can all have a role. Kubernetes is an application and platform-engineering decision, not an automatic replacement for a hypervisor.

Where AWS fits, its Optimization and Licensing Assessment and Migration Acceleration Program may support the assessment and transition. Confirm eligibility and approval before including incentives in a committed business case. A program benefit should strengthen a sound destination choice, not make the choice for you.

The same discipline applies to any other destination: can the application work there, can it recover there, and can your team operate it there?

Take One Decision into the Next Meeting

Start with one important business service rather than a debate about every VM.

Who owns the service and its acceptance decision?

What must move together, and what evidence supports that view?

Which support, data, recovery, or latency constraints could block the preferred path?

What assumptions drive the cost comparison?

Who will own the service after the change?

Use the VMware Workload Decision Guide and its worksheet to capture those answers. Then read why the migration plan needs more than a cutover date.

A useful renewal conversation ends with clearer decisions, named owners, and visible unknowns. The cloud quote can come after that.
